Bryce Folsom · Fractional Chief Operating Officer

An operator in your business. Not another advisor.

For founders who have become the bottleneck.

I step in as your fractional COO for 90 days. I document your processes, build your infrastructure, train your team to run without you in the middle, and then get out of the way. You keep everything I build.

The Problem

Your business runs on you. That's the ceiling.

Three patterns show up in every founder-led company that has stalled. If two of these sound familiar, you already know why you're here.

01

Everything runs through you

Decisions stall without your approval. Your team can't act independently. Growth would require cloning yourself, and you can't.

02

No documented processes

Institutional knowledge lives in your head. New hires take months to ramp. Nothing is repeatable unless you're watching.

03

You can't scale

Adding people doesn't add output. Your revenue ceiling has nothing to do with demand, and you know it.

My Methodology · The OS

I work from a system I call The OS.

Three layers, and every process I install in your business follows this architecture. It's the same system I run across my own companies. You're not buying it — you're hiring the operator who built it.

LAYER 01

Workflows

Every critical business process documented step by step. No ambiguity. No "ask the founder."

LAYER 02

Agents

AI and human decision-makers assigned to each workflow so execution never stalls waiting on you.

LAYER 03

Tools

Software and automations that execute without manual effort. We build these. You keep them forever.

Most fractional COOs hand you a binder. I install infrastructure.

The 90-Day Engagement

Install. Run. Scale.

Most agencies sell you growth before your business can handle it. I build the machine first, then fuel it.

Month One

Build the system

  • WK 1Two-hour deep discovery audit. We map every gap, constraint, and leverage point in the business.
  • WK 2–310 to 15 core SOPs written. Every critical process documented, owned, and assigned.
  • WK 4Infrastructure built: tools, automations, communication protocols, team structure.
  • WEEKLY60-minute working sessions. I build live, your team participates, SOPs get written in real time.
  • ENDOS Review call. Here's what was built. Here's how to use it.
Where you are at day 30

Your OS is installed. Every critical process is documented. Your infrastructure is running.

Month Two

Train & operate

  • WEEKLY45-minute ops check-ins: metrics review, blockers, decisions that need to be made.
  • WEEKLYI sit in one of your team meetings as a participant, not a presenter.
  • DAILYYour team runs on the system. They tag me async for decisions between calls.
  • MIDOne 60-minute deeper strategy session at mid-month.
Where you are at day 60

Your team runs the OS. You are no longer the bottleneck.

Month Three

Scale on the foundation

  • BIWEEKLY60-minute growth sessions: marketing systems, pipeline, revenue operations.
  • WEEKLYI review your dashboard and send a written Monday brief: what's green, what's yellow, what needs a decision.
  • FINAL WKOS Handoff plus continuation planning session.
Where you are at day 90

Growth engine active. Company ready to scale on a solid foundation.

How We Work

The working cadence.

Every client is different. The discovery call is where we define what this looks like for your business specifically. Here's the default rhythm.

Phase 1 · Install

Highest touch

  • Discovery audit 2 hrs, once
  • Working sessions 60 min, weekly
  • Async channel Slack, daily
  • OS Review end of month
Phase 2 · Run

Medium touch

  • Ops check-ins 45 min, weekly
  • Team meeting 1 per week
  • Strategy session 60 min, mid-month
  • Async decisions as tagged
Phase 3 · Scale

Strategic touch

  • Growth sessions 60 min, biweekly
  • Monday brief written, weekly
  • Dashboard review weekly
  • Handoff session final week
The Agenda Rule

You get the agenda 24 hours before every call, pulled from your dashboard. Before we meet, you fill in two things: wins since last time and your top 3 blockers. After every call: a 3-bullet recap with action items, sent same day. No meeting ever starts with "so, what should we talk about?"

Results

What installation looks like in practice.

Common Questions

Asked on nearly every call.

I work with any founder-led service business: healthcare practices, law firms, agencies, media companies, professional services. If your bottleneck is operations, not demand, this works.

The 90-day engagement installs the foundation. Continuing past the 90 days is optional. Many clients keep me on in a lighter oversight role, and we shape that together at the end of month three.

Every engagement is scoped to the business: team size, complexity, and how embedded you need me to be. We talk numbers on the discovery call once I understand your operation. Every engagement is a 3-month minimum, because installing an operating system takes 90 days and anything shorter would be theater.

Every client gets a private dashboard from day one showing phase progress, active SOPs, upcoming calls, action items, and key metrics. It's how you track everything we're doing together, in real time.

Three at a time, maximum. That's not a marketing line. It's the only way to deliver at this level.

Discovery calls book within 48 hours. If we're a fit, onboarding starts the following Monday, and the first deep audit session is scheduled in week one.

Ready to stop being the bottleneck?

Discovery calls are 45 minutes. No pitch. Just an honest look at where your business is and whether this is the right fit.
